Soneium's $118 Problem: Sony Is Using an AI Narrative to Cover a 17-Month Collapse

0xMax • • Security

On October 26, 2026, Sony's Layer 2 network Soneium processed 163,691 transactions and generated 118 dollars in revenue.

Read that ratio twice. It resolves to roughly 0.072 cents per transaction. In a bear market where capital is being repriced on cash flow instead of roadmap, that single figure tells you more about Soneium's actual trajectory than the three items Sony bundled alongside it that same Monday — an AI licensing system, an IP tokenization push, and a planned native token called $SONEIUM.

Narrative is the new liquidity. But narrative is not revenue.

Soneium is a general-purpose Ethereum Rollup built by Sony in partnership with Startale, the Japanese team behind the Astar ecosystem. It launched mainnet in early 2025 and marketed itself as the entertainment industry's on-chain settlement layer — music, games, character IP, all converging under one brand-trusted chain. The pitch was never technically ambitious. It was strategically ambitious: bring a AAA content company's distribution into a public network and let the flywheel spin.

The flywheel spun for about four months. DefiLlama data shows Soneium's TVL peaked in May 2025 and has since fallen more than 95%, from roughly 203 million dollars to 9.4 million today. Here is the detail most coverage buried: the announcement is dated October 2026, which means this is not a post-crash emergency response. Soneium has been bleeding for approximately 17 consecutive months. The framing of "overtaken by events" is wrong. What we are watching is structural, not cyclical, decay being dressed up as a new beginning.

I audited whitepapers during the 2017 cycle, and the pattern I learned to flag then is the same pattern here. When the underlying product stops producing measurable value, the team does not ship a fix. It ships a bigger story. Three announcements in one week is not three strategic priorities. It is one story that was too thin to release alone.

Start with the unit economics, because they are the hardest fact on the table. 118 dollars a day annualizes to roughly 43,000 dollars a year in protocol-level revenue. If the widely circulated 193-million-dollar figure attached to this project reflects Sony's cumulative investment, the payback period sits near 4,480 years. I am not presenting that as a formal valuation model. I am presenting it to establish scale. The gap between the narrative — global AI-royalty infrastructure — and the business — 43,000 dollars annually — spans five to six orders of magnitude. That is the widest mismatch I have seen in an enterprise blockchain since 2018.

The ecosystem data confirms the diagnosis. Four lending and DEX applications once accounted for 78% of the entire chain's TVL. Their combined peak was 159 million dollars. Today they hold roughly 1.5 million. That is a 99% drawdown against a network-wide decline of 95%. When the head of a chain falls faster than the tail, you are not watching adoption — you are watching mercenary liquidity finding the exit. These are funds that arrived for points and airdrop expectations and left the moment incentives stopped. The residual 7.9 million dollars is not active capital. It is sediment.

Now the technology, which is where the real smoke sits.

Soneium's $118 Problem: Sony Is Using an AI Narrative to Cover a 17-Month Collapse

Strip away the "AI automatically pays creators" framing and the system contains three components: an on-chain work registry, an ERC-8432 machine-readable licensing declaration, and an automated payment-splitting contract. The second element is a metadata schema. The third is a payment contract. Neither is novel, and neither requires a blockchain to function at the declaration layer.

The fundamental flaw is the oracle problem, and nobody in the announcement addressed it. The system claims AI programs can "verify licensing conditions and automatically arrange payment." For that to work, the AI company must voluntarily report which works it trained on. There is no cryptographic method to prove on-chain that a model ingested a specific recording. This is not an engineering constraint. It is a cooperation constraint. If AI labs do not participate, the entire automatic-payment mechanism collapses into a voluntary honor system with a block explorer.

How many AI companies have committed to participate? Zero. One, and the story changes. Zero, and you are looking at a marketplace with no buyers.

I spent part of 2026 advising on agent-to-blockchain settlement architecture, and the discipline there is the same discipline missing here: you must separate what the chain can verify from what it can only record. Soneium's proposal conflates the two. A registry entry proves a timestamp, not a usage. Hype is cheap. Strategy is expensive, and strategy means deciding what your layer actually guarantees.

The ERC-8432 labeling deserves its own scrutiny. Ethereum ERC numbers are formally allocated through the official repository, and teams routinely brand an unapproved proposal as "ERC-XXXX" to borrow standards-layer legitimacy. As of this analysis, no status is disclosed — no Draft, no Review, no discussion link, no reference implementation. In 2017, my fund's rule was simple: an unverified standard claim was a marketing line until proven otherwise. Seven years later, that rule still pays.

And even granting the standard exists, it competes with solutions already deployed. C2PA content credentials, backed by Adobe and Microsoft, are embedded in production tools. ODRL handles rights expression. RSL, introduced in 2025, does machine-readable licensing at near-zero cost and already has partial crawler adoption. Blockchain adds exactly two things here: programmable royalty splitting across multiple rights holders, and an immutable registration timestamp. That is a settlement layer, not a licensing layer. The announcement conflates them to inflate the technical story.

Here is the contrarian read, and it is the one the market has already priced.

Soneium's real competitor is not another chain. It is a piece of paper. Universal Music and Warner signed direct AI licensing agreements with Udio through conventional offline contracts — no chain, no token, no gas, fully enforceable. That already happened. Meanwhile Soneium has zero AI partners. When a free, legally binding alternative is operational and the blockchain alternative is still a roadmap, the market is not confused. It is correct.

The 4.5-billion-dollar damages figure against Udio needs the same skepticism. That number is arithmetic, not a forecast: 30,000-plus recordings multiplied by the 150,000-dollar statutory maximum for willful infringement. It represents a theoretical ceiling. Real settlements typically land one to two orders of magnitude below it. Do not treat it as Sony's expected recovery.

There is a second layer of internal contradiction that most coverage missed entirely. Sony Music is suing AI companies for infringement while Soneium is trying to sell them licensing infrastructure. One division wants to litigate. The other needs to sign. No AI lab is going to buy licensing from a chain whose parent is simultaneously seeking 4.5 billion dollars in damages against its peers. That is not a business development problem. It is a group-strategy failure, and it sits above the protocol lead's pay grade.

Which brings me to the most probable reason the token has no launch date. It is not execution. It is securities law. The announcement pairs $SONEIUM with fan investment in character IP franchises and concert-royalty-linked products. Under a Howey analysis, that structure — money in, common enterprise, profit expectation, reliance on Sony's efforts — reads like an investment contract. In Japan, the same structure brushes against the collective investment scheme definition under the Financial Instruments and Exchange Act, which demands a second-class financial instruments license. A listed conglomerate will not mass-distribute that product on an ambiguous legal footing. The vague phrase "an ecosystem-native token connecting our global community" is almost certainly a legal department revision.

Soneium's only genuinely defensible use case is the one it mentioned last: cross-border, multi-rights-holder, micro-amount royalty splitting, where a K-pop concert involves dozens of parties across multiple jurisdictions. That is a real settlement problem that paper handles badly. It deserves the engineering resources. It just received the least airtime because it does not sound like AI.

Watch the 30- and 90-day retention after any incentive program ends, not the launch spike. Watch whether a named, non-affiliated AI company actually commits. Watch the ERC repository directly rather than the press release. Everything else is narrative management — and in this market, narrative is the most expensive asset a bleeding protocol can afford.
